What’s in it

## Seven areas. Blanks and maybes are the gaps.

The prompts ask for a written answer, not a yes. Work through them with the people who built the pilot. Some gaps you will close yourselves; the rest are what a production plan is for.
- **Architecture** — The system on one page, and what breaks when a provider changes
- **Data** — What leaves your environment, and whether the pilot saw production data
- **Security** — What has been tried on purpose, and what the assistant can do that a user can’t
- **Monitoring and evaluation** — How you know answers are getting better or worse, and who finds out when it fails
- **Compliance** — Which rules apply, and how you would explain an answer to an auditor
- **Cost** — What one conversation costs, and what that becomes at volume
- **Ownership** — Who owns each piece after launch, and who runs it if the builder leaves
